You can’t generate morale and teamwork through “morale activities” and “teambuilding exercises.” You have to act, adapt, and adjust in line with your objectives and mission on a day-to-day basis with strong leadership and effective, efficient management.

Morale is the will to victory. Whether you’re an individual, team, or organization, the following elements are critical to building and maintaining solid morale.

  • A clear and compelling mission and deepset belief that you are helping others by bringing outstanding value.
  • Passion for the work and the results you bring.
  • A support system, including family, spouse, and close friends.
  • The right tools, supplies, and material support to get the job done.
  • Clear goals and understanding of higher level intent and plans.
  • Training and coaching as needed to build skills and knowledge.
  • Mentoring from someone who has been where you’ve been and achieved great things.
  • A technical advisory team consisting of experts in their domains: e.g., accountant, financial advisor(s), IT and web support, marketing, etc.
  • Business advisor(s) who give you honest feedback quickly and effectively.
  • Celebrating and profiting from wins while learning from temporary setbacks.
  • Knowing what you really want. In some cases, this can only come from the gritty world of action. You don’t know how you will react to something until you actually face it.
  • Experiment and learn from trial and error. Feedback from acting generates a lot more knowledge and wisdom than sitting around and waiting for something to happen.

Rehearsing plans and scenarios and practising future actions give a foretaste of your thoughts, emotions, and behavior as well as those of competitors, clients, and other stakeholders.

These techniques give you greater presence of mind once you go into action. They help you develop a baseline against which to compare your eventual performance. You can rehearse mentally or through simulated interactions with others. High-level athletes do such “visioning” to get into the right mindset before performing.

In the military, rehearsals are built into planning and battle preparation procedures at all levels. There are various approaches, such as war games, “chalk talks,” “walk throughs,” tabletop exercises, and many others.

Here is what you can do:

  • Imagine at least three different scenarios and their potential consequences.
  • Picture the events or interactions, their surroundings, actors, possible action-reaction-counteraction sequences, decisions, obstacles, and outcomes.
  • Develop “what if” contingency plans to deal with these.
  • Practise the words you will use and your behavior; try to predict the emotions that will arise when you are in the situation.
  • Consider how you will react in each step of the scenario.
  • You can do this alone, with one other person, or with your entire team.

Leadership is the art of influencing others in the accomplishment of a task or mission.

Many people automatically default to using rewards and punishments and various other forms of transactional leadership to influence followers and subordinates. The problem with this though is that people habituate quickly to rewards and punishments (assuming the latter aren’t extremely abusive). It’s like jumping into a swimming pool. There can be an initial shock of cold or pleasurable cooling sensation, but you get used to it fairly quickly. Once people are habituated to transactional leadership tactics, they tend to fade into the background and lose their effectiveness.

Another problem with transactional approaches to leadership is that they can initiate an unintended train of cause and effect. If you promise bonuses to your sales people so they focus on clearing out inventory of a particular product, you shouldn’t be surprised if they focus almost exclusively on that to the detriment of other products and services.

Leading from the inside out involves finding what motivates people internally, and working to either modify or leverage those intrinsic motivations. Here are some key approaches for “leading from the inside out.”

  • Lead by example.
  • Say what you do, and do what you say.
  • Give people the end state, overarching vision, and goals, and let them find the best way to achieve these (assuming legality and reasonable standardization of processes and procedures). In other words, specify what to achieve, not how to achieve it.
  • Involve people in setting goals and the overall vision, if relevant.
  • Let people define their own contributions and mission statement.
  • Provide resources and inputs subject to the requests and needs of subordinates.
  • Give them as much situational information as feasible within the constraints of business secrecy and personal confidentiality.
  • Find what makes each of your direct subordinates or followers tick, what their strengths personal goals are, what their personal preferences are, then try to assign them tasks and responsibilities that will leverage these and stretch their capabilities.
  • Give people general functional responsibilities and let them figure out the details.
  • Ask for their advice on important matters, not just trivial ones (sales planning vs the color scheme in the break room).

The Canadian Broadcasting Corporation just released its report by an outside investigator into star radio host Jian Ghomeshi’s execrable behaviour. Beyond confirming that Ghomeshi was a class A a__hole, we’ve also learned that managers knew about it and did mostly… nothing.

This is not an HR problem. It’s a leadership problem, a management problem, an ethical problem! Leaders set the ethical tone of an organization. What they accept will be deemed acceptable; what they reject, will be deemed rejectable. Poor leadership breeds poor management and poor leadership, and it also breeds questionable actions.

I call this the “license principle.” Leaders provide a license for certain types of behaviour and attitudes, even if they don’t act that way themselves. Refusing to deal with a workplace bully like Ghomeshi just because he’s a star provides a license to others to act in the same manner and fails to protect those that are the target of the bully’s ire.

A fundamental leadership principle that I learned in the Army requires that leaders care for the welfare of subordinates and followers. CBC management failed in this mission while tacitly encouraging bullying and favouratism.

The essence of military style command and control is mission based planning and direction. Most people have a vision of military command structures based on caricatures dating back to the First World War. However, even during that war (and preceding ones) military forces were only successful to the extent that units and leaders at all levels were free to interpret plans and orders and exercise their initiative within the superior commander’s intent, rather than following detailed set-piece plans and executing orders to the letter.

If you want to be truly successful in achieving your aims, you have to give your team members the overall intent and scheme of manoeuvre, while letting them figure out the best way(s) to achieve them. This can be summarized as “tell them what to do, not how to do it.” Yes, there are times when you must be highly prescriptive, implement procedures, and set minimum standards. But these only cover the most common and basic needs. Leaders must have the freedom to explore different options with their teams and to reinforce what works while dropping what doesn’t. Not only is this more effective and efficient, it also leaves them with more space to exercise initiative and provides everyone with the intellectual stimulation and intrinsic motivation to succeed.

One of the things I learned in the army on peacekeeping operations was that first information is usually (i.e., almost always) wrong, and to avoid overreacting. The worst thing you can do when you’re trying to keep a secure and safe environment for everyone is to believe everything you hear and then react immediately. This is why “ground truth” is so critical to a measured response.

Ground truth is what you learn by actually going out and seeing for yourself, talking to the people involved–on all sides–and then drawing your own conclusions. Just because one side says the other side did or didn’t do something doesn’t automatically mean it’s actually the case. Moreover, acting without optimal information and understanding can lead to unintended consequences. The key word is optimal. Perfect information is impossible, and trying to get it is extremely costly, in time and resources. On the other hand, shooting from the hip can work–sometimes–but there is usually something important you’ll overlook.

Get the ground truth, exercise reasonable skepticism, and try to look beyond the immediate effects of your decisions and actions to estimate intended and unintended consequences.

There is no truth to the belief that great leaders are born that way and that you can’t really develop or acquire the competencies for leadership. This belief stems from a self-limiting, fixed mind set. The first leadership principle—to achieve professional competence—tells us what to achieve, the second leadership principle—to appreciate one’s strengths and limitations and pursue self-improvement—tells us how to achieve it.

The growth mind set is essential for learning, growth, and development in any field of endeavour, and certainly this is the case for leadership. We grow by challenging ourselves and overcoming resistance and obstacles. The growth mind set as applied to leadership consists of what I call the Four Pillars of Leadership Excellence. These encompass the goal of development (objective standards), the power of example (role models), the understanding of objective performance and behaviour (self-knowledge), and the subjective awareness of performance and behaviour in action (self-awareness).

One of the most powerful concepts for leadership development is the “learning curve.” Learning occurs over time as we invest resources and effort in acquiring and honing new knowledge and skills. Learning starts when we become aware of a need for improvement or the potential to move to a new level. Learning itself is a cyclical process based on feedback. We need to act in order to generate results that we can then observe and assess against indicators. We therefore need objective standards and role models to emulate and to measure our progress. Prudent, calculated risks are the fuel of development. If progress is to continue on the road to development, then the learner must jump to a higher learning curve.

Just like an army on the offensive, you need a clear objective and mission. You also require a deep appreciation of your strengths so you can leverage them to the hilt, complemented by a realistic appraisal of your limitations so you can overcome or mitigate them. Your most powerful strength is your personal center of gravity. From the perspective of leadership, strengths can be any particular skills, attitudes, or elements of knowledge. Personality or character traits can also be strengths, as well as natural proclivities or talents, such as intelligence, visual and spatial abilities, and sociability. Strengths come at the intersection of things you do quickly and easily, you’re trusted and recognized for, and you’re passionate about. Once you’ve identified your center of gravity, you must then exploit it as much as possible, in concert with your other strengths, so you can achieve maximum efficiency and effectiveness as a leader.

It’s not enough however to play offence. You must also be able to manage your limitations and weaknesses so they don’t overwhelm your strengths and make you ineffective. I talk about managing limitations, because it’s probably impossible to eliminate them completely. All we can realistically do is contain them and mitigate their effects so they don’t hinder us excessively. I call this playing defence, because we don’t always have the initiative or the luxury to concentrate on all areas at once.

Techniques to Energize Your Leadership Development

  1. Adopt and nurture the growth mindset.
  2. View your successes and failures as feedback for learning.
  3. Study the objective standards of your field, profession or organization.
  4. Observe and emulate positive role models.
  5. Acquire self-knowledge to assess your leadership against objective standards.
  6. Develop self-awareness so you can witness your behaviour, thinking, and performance on a moment-to-moment basis and adjust these accordingly.
  7. Create a vision of how you wish to lead in the future, and then determine what competencies and traits you will need to achieve that vision.
  8. Assess your past performance as a leader so you can draw lessons learned for now and the future.
  9. Identify where you are on the learning curve for the particular competencies you need in leadership. Are you at the initial awareness stage, making rapid progress, reaching diminishing returns, plateauing, or in decline? What is needed to move to the next stage of leadership competence?
  10. What is the next learning curve for you? What are the most likely risks and opportunities you face when making the leap to the next curve?
  11. What are your top leadership strengths and your center of gravity? Develop a strategy to exploit your center of gravity.
  12. What are your top leadership limitations and vulnerabilities? What is your strategy to manage these limitations, depending on the situation and the people you are leading?

I just read an article in the Globe and Mail about how to manage so-called “Millenials.” Never has so much navel gazing led to such hot air with so little logic or evidence to back it up. But other than that I don’t feel strongly about it…

The problem I see with the whole Gen-X, Gen-Y and other assorted generation alphabet soup claims is that they are based on (re)discovering things that have always existed. Young people today supposedly need meaningful work and only respond to good leadership. When was it ever different? And moreover, isn’t that what all people want, at least in some measure?

As an officer in the Canadian Army from 1985 to 2006, I saw a transition to more meaningful and transformational leadership, but it applied to everyone, not just Gen-Xers and Gen-Yers. Someone in their forties or fifties was no more accommodating of incompetent leadership and asinine work than someone in their teens, twenties, or thirties. I know I always wanted meaningful work and a sense of belonging.

Anyone who has read Plato will know that elders have been harping about the supposed lack of respect for authority or their impatience with traditional ways of doing things of the younger generations since at least the 5th century BC. And it’s been going on ever since. Remember the Monty Python skit about the “Young People Today”? It came out in the early 70s, before they’re were Millenials, or Generation Alphabet Soup.

And what about all those previous generations of dreamers and rebels who wanted to change society and intergenerational relations? Weren’t they looking for meaningful work, a sense of belonging, and other intrinsic motivations? Didn’t they respond to competent, transformational leaders who sought to influence them through intrinsic motivation, the power of example, and challenging goals and responsibilities?

The sooner we get off this generational hobby horse, the sooner we can get back to sound principles of leadership, which I’ve written about extensively. People of all ages, backgrounds, and cultures respond to inspirational and competent leadership no matter what the circumstances. No one likes to follow an incompetent leader, except perhaps out of pure curiosity. I know, I’ve had the practical experiences leading soldiers and civilians, business people and managers, around the world in all environments.

We’ve all heard about the well-known generations X or Y, or about the children of the millennium, the so-called ‘Millennials.’ Young people, let’s say for sake of argument, workers under 35 years of age, supposedly are very different than us baby-boomers. Nevertheless, my experience and observations tell me there’s no truth to this affirmation. Young people seek the very same things that older people seek.

It’s been close to ten years that I’ve been working as a management consultant, coach, trainer, and public speaker. I continually hear talk about how more demanding young people are than we older folks were when we were young. Young people insist upon their holidays. They don’t like working weekends or evenings or graveyard shifts. They’re looking for challenges, responsibilities, and intellectual stimulus. They do want to work, but not at the price of their family or personal lives. They want to work in businesses or other organizations that are socially, politically, and ecologically responsible.

What strikes me the most is that young people have the chance of living everyday what their older siblings struggled to get, that is, balance between the commercial and social goals of their work organizations on the one hand, and their family and personal lives on the other hand. In short, they want the very same things that previous generations wanted, but without the social and political struggles, and without facing the same difficulties and obstacles that older workers faced.

Workers aged 45-65 slowly worked their way up through the ranks. Those who entered the workforce between 1975 and 1985 when unemployment was high had to content themselves with dry bread and water at a time when inflation was rampant and mortgage rates approached 20 percent. Furthermore, in those days, one didn’t question authority in terms of respect and conformity to rules. When I was in elementary school, no one asked me if I wanted to be an altar boy or receive the Catholic sacraments. Adults just assumed that you would follow orders or suffer the consequences. It is therefore a little frustrating for older people to see younger workers face an embarrassment of riches when it comes to choosing employment or imposing their own values, or at least to take them into account in their work and career.

Unemployment in some sectors and regions remains high, especially for people without the professional qualifications needed today. For those with qualifications, however, there are lots of opportunities. There are even some sectors where there is a current or coming shortage of labour. The mayor of Quebec City shouts from the rooftops that there is a serious shortage of candidates for many jobs. Jobs go begging in traditional trades such as plumbing, electricity, and others. Trucking firms advertise on radio, as do professional training establishments.

Under such circumstances, it is hardly surprising that a young worker who never has had job security nor had a family to feed, a mortgage, or a pension fund might be mobile and demanding. If a job does not suit him or her for whatever reason, it’s easy to look elsewhere. Lack of satisfaction with a job can have many sources, among them, working conditions and pay. One thing I often hear from young people is that the work is insufficiently satisfying, that the boss doesn’t know how to plan and lead, that employment conditions do not live up to promises. I’m a father of three young women, who often recount to me the incompetence of managers and supervisors. I hear the same things from my undergrad students in my university teaching.

In summary, work complaints, whether from young, old, or middle-aged, reveal the same malaise and feelings. I observe essentially a lack of leadership, planning, and communication. As a military officer, I learned that the art of commanding, above all, comes from the professional and leadership capacities of the leader. To this effect, the ten principles of military leadership are also applicable to business and organizational management. Read the following principles. They apply equally to young or to not-so-young.

  1. Develop professional competence.
  2. Know how to assess one’s strengths and weaknesses, and seek to improve oneself.
  3. Seek and accept responsibilities.
  4. Provide a good example to others, especially your employees.
  5. Ensure yourself that your employees understand your intentions, and direct them in the execution of your mandate.
  6. Know your employees, and promote their welfare.
  7. Develop the leadership potential of each of your supervisors and employees.
  8. Take the right decisions at the right times.
  9. Build the cohesion and effectiveness of your team, and use each employee to the maximum of his or her capacities.
  10. Keep employees aware of mission, changes of situation, and overall portrait of the organization.
